Service Is the Underestimated Variable: A Setup Playbook

Service Is the Underestimated Variable: A Setup Playbook

2026-11-03

At last weekend's China Auto Export Model Innovation Conference in Hainan, Zhang Yanhua, head of the China Automobile Maintenance Association, said the quiet part out loud: after-sales is the most underrated variable in going global. Everyone ships the car. Almost nobody ships the service loop.

The 'going out 2.0' theme repeated across every speaker: from selling vehicles to building a camp. Sun Xiaohong, former auto-branch secretary of the machinery importers' chamber, framed it as 'stand firm, bring it back' - hold the market with a full ecosystem, and let overseas earnings recycle into R&D. Thailand's BOI pitched the same logic: incentives now reward localization rate, not just a factory address.

For an overseas distributor, this reframes what you are actually buying. You are not importing a product. You are importing a service obligation. Here is the playbook I would run before signing.

One. Score the brand's spare-parts promise in writing. Ask for the committed parts-warehouse location, the stock-depth target, and the replenishment lead time - not the brochure line. A distributor who cannot get a door mirror in 14 days will lose the customer the factory spent a year winning.

Two. Map the technical layer. Modern Chinese EVs push OTA and telematics; your market needs a certified repair path for high-voltage systems. If the brand has no trained tech network in your region, you are the warranty risk.

Three. Lock a training commitment. Ask how many local technicians the OEM will certify in year one. Service capacity scales with people, not press releases.

Four. Negotiate the reverse flow. 'Bring it back' means overseas profit should fund local reinvestment. Build a clause that ties your volume to co-funded service centers, not just discounts.

Five. Treat compliance as the floor and localization as the lifeline - Dongfeng Liuzhou's warning at the same conference. A brand that only ships containers is one policy change from being stranded.

The distributors who win the next three years are not the cheapest. They are the ones who shipped the service loop first.

DM me your market and I'll send a one-page after-sales readiness scorecard you can hand to any OEM before you sign.
